Cost is the question most business owners and property managers want answered early, and it is a fair one. Commercial roofing is a significant investment and the range of prices quoted for similar-sounding jobs can be wide. This page sets out what drives the cost of a commercial roofing project, what typical figures look like, and where the variables sit - so you can understand a quote rather than just accept or reject it.
Almost all commercial roofing is priced on a per-square-metre basis for the main area, with additional costs for flashings, drainage, penetrations and access. This makes sense because the material cost is roughly proportional to area, and the labour to install membrane or sheet is also largely area-driven. The price per square metre varies by system and complexity.
As a general guide for the UK at present, torch-on felt replacement on a simple flat roof runs from around £50-£90 per square metre supplied and installed. Single-ply membrane systems typically sit in a similar or slightly higher range - around £60-£100 per square metre - depending on which membrane is used and the complexity of the roof. Profiled metal sheet replacement on an agricultural or industrial building varies more widely, from around £25-£60 per square metre for a single-skin re-sheet, with insulated double-skin systems costing considerably more.
These are broad reference figures. The actual price on any specific building will depend on the factors set out below, which is why a site visit and measurement is necessary before a reliable figure can be given.
Roof size and shape. Larger roofs benefit from economies of scale - the mobilisation, access and set-up costs are spread over a bigger area. Very small commercial roofs can cost proportionally more per square metre for this reason. Complex shapes with multiple internal corners, drainage changes or stepped levels add time and material compared with a simple rectangle.
Deck condition. If the existing deck needs significant repair or replacement before the new covering goes on, that adds cost. This is often only confirmed once the old covering is stripped, so it is worth asking any roofer how they handle this - what triggers additional deck work, and how that cost is communicated before it is carried out. A deck replacement on a flat roof can add £20-£40 per square metre or more, depending on the material and the extent of damage.
Access. Scaffold is the most common additional cost on commercial work. A simple flat roof on a single-storey building may only require edge protection on one or two sides. A multi-storey office or a building on a restricted site may need a full scaffold system, which can add several thousand pounds to the project cost on its own.
Drainage and falls. If a flat roof lacks adequate drainage falls, creating them adds cost. Tapered insulation board - cut to create a slope toward the outlets - is effective but not cheap. Depending on the extent of remedial falls needed, this can add £10-£30 per square metre to the insulation element of the job.
Number of penetrations. Every rooflight, pipe, flue, HVAC base or other penetration through the roof surface needs individual detailing. Each one takes time and material to flash correctly. A roof with ten or fifteen penetrations will cost noticeably more per square metre than one with two or three, even if the surface area is the same.
Waste removal. Old felt, insulation and metal sheet must be taken away. On larger roofs the skip or haulage cost can be a meaningful line in the budget, particularly where the old insulation is thick or the sheet is heavy gauge.
Sound deck structure. If the existing deck is in good condition and needs no remedial work, that is a straight saving. This is why a pre-strip inspection - including core samples or probe testing on felt roofs where the deck condition is uncertain - can be worth requesting. If a roofer can confirm the deck is sound before stripping, the cost risk is lower.
Simple roof geometry. A rectangular flat roof with two drainage outlets and no penetrations is the cheapest type to re-cover. Every complication adds time and material.
Over-roofing rather than strip and replace. On metal sheet roofs in particular, fixing new profiled sheet over the existing one avoids strip-out costs and reduces the time the building is exposed to weather. Not all buildings are suitable - the structure must be assessed for the additional load - but where it is viable it can reduce the overall project cost meaningfully.
Clear access. If a building is on an open site with room to park a vehicle-mounted lift or position scaffold without obstruction, access costs are lower. Buildings on village sites with restricted access or neighbouring properties close by take longer to set up and cost more as a result.
A quote for commercial roofing work should specify the system being installed, the manufacturer and grade of material, how drainage is being handled, what the edge detail is, and what is included in the price for flashings and penetrations. A quote that simply says "re-roof flat area" without this detail does not give you enough information to compare it with another quote or to hold the contractor to account if the finished work differs from what you expected.
Ask specifically: is the deck condition guaranteed before stripping, or is there a provisional allowance for remedial deck work? Is scaffold included or quoted separately? Are skip hire and waste removal included? Is VAT included or added on top?
If two quotes are substantially different in price, the most likely explanation is a difference in what is included rather than a difference in quality. Itemising the two quotes side by side will usually make the difference clear.
